Summary:碩士 === 國立臺灣大學 === 商學研究所 === 91 === Abstract In today’s PC industry, with the progress of PC technology and the severe competition, the topics such as how to speed up the response to customers, to reduce the cost, to lower the inventory, and to reduce the risks have been the keys to the survival of companies. Among various solutions, one of the widely adopted has been the BTO/CTO business model. Per the data issued by IDC, if included offshore production, Taiwanese OEM/ODM desktop PC manufacturer have owned over 70% share of the global market. The mastering of BTO/CTO process will be one of the important factors to determine whether Taiwan can sustain the strong rival and continue to be successful. This paper studied how an ODM desktop PC system integrator applied the BPR process to convert old Build-to-Forecast process into Configure-to-Order process. Various document on BPR, Supply Chain, BTO, and CTO have been surveyed and reviewed. Project team organization, timing, the analysis of As-Is process, design of To-Be process, KPI, and IT tools applied are thoroughly documented and discussed. The project teams are organized into Product Data Management, Planning, Operations, Finance & IT, and Purchasing & Distribution. The organization spreads in different countries and time zones. Although the project is still at early part of implementation stage, the following implemented areas have demonstrated the effectiveness of BPR with IT tools. The project items now in place and have started working included: Super BOM infrastructure, Advance Planning System, Available to Promise, Master Planning System module, and Integrated Shop Floor Control system. It is concluded that CTO is the trend that whole PC industry has to adopt. Complete CTO process involved the changes of process of various departments such as R&D, Engineering, Production, Material, Logistics and Finance. Those changes are drastic and have to be implemented in very short time. Change Management is the methodology used to implement the changes, and assure the integration and success.
